In 2024, Química Suiza launched a project aimed at increasing its market share within a specific segment in Peru. Over five months, the project sought to identify growth opportunities, optimize current operations, and lay the groundwork for future products and services tailored to the evolving market needs.​​​​​​​

The project delivered valuable insights that enabled Quimica Suiza’s stakeholders to take significant actions to optimize their current operations and strategically prepare for the introduction of new products and services. This initiative positioned the company to strengthen its market share and remain competitive in a rapidly evolving industry.

THE POTENTIAL SOLUTIONS

THE PROCESS
01.
INTERNAL EXPLORATION 
We began by delving into the independent pharmacy ecosystem, aligning with Quimica Suiza’s initial hypotheses, expectations, and vision. Through market data analysis, interviews, and workshops with key stakeholders, we identified pain points, gaps, and trends in the company’s interactions with pharmacies. These insights laid the foundation for our strategic approach.

To gain a deeper understanding of independent pharmacies in Lima, Peru, we conducted extensive field research, including:
• Engaging pharmacy owners to observe daily operations and understand their challenges firsthand.
• Workshops and Surveys: Collecting data on their experiences with Química Suiza.
• Front-Line Worker Insights: Involving Química Suiza’s staff who regularly interact with pharmacies to gather unique perspectives.
This comprehensive approach ensured a holistic view of the ecosystem and highlighted critical areas for improvement.

IDENTIFYING OPPORTUNITIES
Building on our findings, we outlined actionable opportunities for Química Suiza. Using a systemic mapping approach, we:
• Connected challenges (red nodes) faced by independent pharmacies with potential solutions (light blue nodes).
• Organized insights into a structured framework to ensure no critical issue was overlooked.

This map provided a clear visual representation of opportunities tied to specific problems, enabling strategic alignment and focus.

PROPOSING & PRIORITIZING SOLUTIONS
To determine the most impactful opportunities, we created a prioritization matrix (see first image under "The Potential Solutions"):
• Horizontal Axis: Differentiated between enhancing existing products/services and generating new ideas for future innovation.
• ​​​​​​​Vertical Axis: Distinguished between internal process improvements and customer-centric approaches.
We evaluated opportunities based on severity, potential impact, and economic viability, ultimately selecting five high-priority opportunities for development. This matrix served as a decision-making tool to focus Química Suiza’s efforts on initiatives with the greatest strategic value.
